This video analyzes the characteristics and success factors of Claude Code, which is considered the most successful product in the AI era, through an interview with Claude Code's product manager, Cat Wu. In particular, it covers in depth product development methods in the AI era, changes in organizational structure, and the capabilities needed for the new era.
1. The appeal of Claude's code: customization and freedom 💻
In this week's video, we took a closer look at Claude Code, one of the best products of the AI era. In particular, we looked into why this product is so fast and innovative through an interview with Claude Code's product manager, Cat Wu. 🚀
Claude Code is basically evaluated as a product with excellent customization and degree of freedom. It is said that personalization is possible to the extent that "anyone can make their own unique tool."
"No matter how bad you are at using it, of course you shouldn't be able to use it, but even if you can't use it, you can iterate and create something of your own."
This product can be instructed to do most of the tasks that can be done on a computer through the CLI (Command Line Interface), so it is said that all you have to do is say "Do this" and it will take care of everything. For example, it is said that everything from downloading YouTube videos to summarizing subtitles is possible at once. 😲
But here comes an important question. Are such great customization features always a good thing? Cat Wu says many users are excited about customizing the tool in their own way, but questions are also raised about whether the basic features are really good enough.
"Cat Wu is saying, 'Users are very obsessed with customization. They try to make it the way they want, whether it's code or something else.' But then, is that customization really the product's strength?"
Regarding this, JC emphasized that a good product should be easily accessible to beginners, just like a game. Just as it becomes difficult to attract new users to a complex game if only old players remain, the barrier to entry for a product must be low from the beginning. 💡
1.1. Easy barriers to entry as examples of CrossFit and Hyrox
To illustrate the importance of an easy barrier to entry, I used the examples of CrossFit and HYROX. While CrossFit has a high barrier to entry, such as weightlifting movements, Hyrox is said to be easy to get started with, as it consists of push movements that anyone can do.
"Hyrox is really popular these days, isn't it? Because it's easy. The barrier to entry for CrossFit is a bit high. There are so many things you can't do from the beginning, like weightlifting. Can you lift this? If you've never tried it before, you can't lift it. It goes straight to your wrists." "But in the case of Hyrox, you just have to push. You can attach a weight to something like a tank. You can push and run. But anyone can do this. There is no barrier to entry like weightlifting."
In this way, Claude Code has the advantage that even beginners can easily start using it and that it can be gradually customized to suit the user as he or she grows. You could say it's like a game where you start with default settings, but gradually find your own play style. 🎮
2. Waymo, a product highly praised by Kat Wu 🚗
In an interview with Lenny, when Kat Wu was asked what her favorite product was, she chose Waymo. Waymo is Google's self-driving taxi service, which is not yet available in Korea. 🌍
There are two main reasons why Kat Wu likes Waymo.
- Psychological comfort: When taking a regular taxi, you may feel sorry for the driver if you are late, but Waymo says there is no such burden because it is self-driving.
- Privacy Protection: Since there is no driver, you don't have to worry about the people next to you when making personal calls or handling important tasks. It's similar to having a robot give you a bath, which causes less psychological burden than having a social worker do it for you.
"Waymo doesn't apologize if I'm late. And there's no one there. I can talk on the phone every day while I'm working. I can handle things like security without worrying about what stories might get out."
Currently, Waymo is more expensive than Uber, but it is said that more people are looking for it because of its convenience and privacy protection. Since there is no driver, you can play the music you want, and there is no need to make minor requests such as adjusting the air conditioner temperature, which is a big advantage.
"Even Waymo is more expensive than Uber right now. Despite the higher price, the reason people are looking for it more is because of the convenience I mentioned earlier. They don't talk to me. As soon as it starts playing, Japanese animation music comes on. Demon Slayer's Blade theme song comes on right away. Just for me. Since there is no driver, I can make a phone call right away like I said."
It is said that Waymo is even changing the cityscape of San Francisco. Rather than having a stereotypical appearance like regular taxis, they are said to be purple like BTS or have a very hip design, creating a unique atmosphere as they move around the city. ✨
3. Why Claude Code is Fast: AI Native Organization 🚀
Claude Code boasts overwhelming release speed. New features are constantly coming out at a rate that was difficult to imagine in the past.
The secret is that the Claude code itself is being used to create Claude code.
"Since the Claude code itself is creating the Claude code, the offense and defense itself is ridiculously fast."
So what is the role of product manager Kat Wu? Her core role is to shorten the time from ideation to product delivery to users. To achieve this, we establish a clear product philosophy and quickly make decisions based on this philosophy.
"The best product managers at Claud Code are focused on minimizing the time from idea to product launch and reaching users."
For example, when the question arises, "Should we add a meeting minutes summary function?", Claude Code has a clear philosophy that it is a product for developers, so it can be decided at once, "We don't need meeting minutes summary, it is a product for developers, so let's release the developer function quickly." 🙅♀️
Once this clear direction is established, engineers implement features at breakneck speed. Product managers can then focus on marketing preparation. The goal is to release marketing content the day after engineers upload the feature. 😲
This clear product philosophy and speed of execution are largely due to the role of two leaders: Boris Cherny and Cat Wu. Boris is Claude Code's technical director and is responsible for presenting a 3-6 month long-term product vision, while Cat Wu is in charge of execution planning and operations to realize that vision.
"Boris Cherny is not just good at engineering, but he is a person who presents a vision of how and in what form a product should be made for which users. Cat is the one who paves the way to make that vision a reality. That is the area of operations."
Cat Wu is said to be almost responsible for removing all obstacles that arise from feature development to release. Boris actively participates in marketing, writing and giving lectures about Claude Code on Twitter, and provides clear Claude Code Writing Guidelines to help users easily follow it.
4. AI era, changes in organizational structure and role of PM 🔄
As we enter the AI era, there are cases where the engineering work for software development can be completed in just one day. This means that engineering itself is not the bottleneck, but other tasks are. Therefore, the most important role of a product manager (PM) today is to remove all bottlenecks.
"Engineering man-hours are no longer the bottleneck. Other things are the bottleneck. Ultimately, it is the role of today's PM to eliminate all those bottlenecks."
In the past, PMs were responsible for planning quarterly roadmaps, defining requirements, writing PRD (Product Requirement Document), and managing progress. But now, as soon as an idea comes up, implementation takes place in an instant, so this type of progress management has become meaningless.
Accordingly, cross-functional capabilities, such as engineers, PMs, designers, etc., are becoming important as all jobs cross over each other's roles. This suggests that the era of versatile generalists has arrived.
"PMs do engineering, engineers do PM, and designers do PM. This means that it has become cross-functional. Is this the era of complete miscellany?"
So what kind of talent should we hire in the AI era? JB emphasized the need to select engineers with outstanding product awareness. As implementation becomes easier, the ability to think deeply and decide what to implement has become more important.
"A person who can think deeply about what to make. In the past, the most important virtue of an engineer was to do well what others told him to do. Just do as he was told."
As the cost of writing code has decreased, deciding what code to write has become more difficult. Because features are released so quickly, it's hard to keep track of them all, leaving users asking "what features do I need" and asking for help. In times like these, defining what your product will look like in a month's time becomes the most difficult skill.
4.1. Databricks' AI Native Organization and YC Insights
At Y Combinator (YC), we are delving deeper into the question "What does a true AI native company look like?" Through an interview with the co-founders of Databricks, I was able to see how they are changing their organizations in the AI era.
It is said that the pyramid-shaped organizational structure of the past is no longer valid. As AI begins to replace lower-level jobs, there is a growing awareness that the organizational structure itself needs to be reorganized around AI.
"AI Native Company. So, I think there is a strong obsession with what kind of company should look like in this era."
This is similar to the transition from the steam engine era to the electric motor era. At first, the steam engine factory was replaced with an electric motor, but it is said that an explosive increase in productivity occurred when the entire factory was eventually redesigned to fit the electric motor.
"In the end, our current organization is a steam engine organization. Just replacing what people used to do with AI will not improve overall productivity. Rather, install AI in the first place. How do we insert people into it? Whether it is a collaboration system between people and AI, that is the way to go."
In other words, rather than simply replacing people with AI, we need to redesign the entire organization with AI in mind from the beginning. Just as Tesla or Ioniq 5 have a completely different structure from internal combustion engine cars, this means that companies in the AI era must also reorganize their organizations from a completely new perspective. 🔄
But what should I do? There are also radical claims like "sudo rm (delete everything and start over)" that requires tearing down everything that exists and rebuilding it again. But no one knows the answer yet.
"We have to destroy everything and rebuild from zero. Wow, this is so extreme."
5. JC's workflow automation and favorite products ❤️
JC says he is currently drastically redesigning his workflow. In particular, we are attempting automation by completely entrusting the work to Claude Code. It is said that Claude Code helps with everything from drafting emails to managing schedules and organizing meeting minutes.
"I'm completely obsessed with my own workflow. I leave everything to Claude Cord. He even makes me do everything. From drafting emails to managing schedules."
In the past, partial automation was attempted, such as automatically creating a script when a recording file was inserted, but now the goal is to achieve 100% automation.
However, for this automation to be truly meaningful, he emphasizes that the bureaucracy, information control, and unnecessary reporting culture that companies currently face must be eliminated.
"Most companies today are full of bureaucracy, information control, vertical hierarchy, reporting-centeredness, meaningless PPTs, and documents that AI cannot read. All of these things must be eliminated for automation to become possible."
5.1. JB's favorite product: Conductor
JB recently selected Conductor as his favorite product. Conductor is a wrapper that integrates and uses various AI tools such as Claude Code and Codex. They say they use it to manage all tasks, including code writing, meetings, YouTube content planning, and research.
The biggest advantage of Conductor is that it handles all tasks based on issues. Just like GitHub or Linear, all tasks are managed by creating them as issues. When an issue is imported, a session is automatically created, the relevant environment is set, and when the work is completed, it is merged and deleted through PR (Pull Request).
"Conductor is a ClCo wrapper. It wraps things like ClCo wrapper, Codex wrapper, and even Oh My Open Code. It is a tool that makes all frameworks more convenient to use."
This way, all work is recorded and information scattered across multiple platforms such as Notion, Gmail, and Slack can be gathered in one place and managed efficiently.
5.2. JC's favorite products: Obsidian, Discord, Apple 🍎
JC's favorite products are Obsidian, Discord, and Apple.
- Obsidian: It is free and highly extensible, so it is said to be attractive in that you can create and use plugins yourself or with the help of Claude's code. (JC is also serious about customization!)
- Discord: We value its stability and usefulness so much that we link Claude Code to Discord and use it for development.
- Apple: In the past, he did not prefer Apple because of its high price, but now he has become a fan of Apple as he places more importance on convenience and user experience. Starting with AirPods and extending to iPhone, MacBook, and Apple Watch, seamless interoperability is said to be a major attraction. 💫
"Apple. Wow, I just surrendered. I love Apple. That's the feeling that follows. First of all, I like Apple too, but the reason I didn't like it in the past was because it was expensive."
JB mentioned Banapresso, which constantly releases various new products, and added that quick product updates and variety are important.
At the end of the video, there is a story about a product or channel that has recently impressed you. JC mentioned the YouTube channel 'Solpa' and said he was impressed by Solpa's content creation method, which became famous for the 'Geoje Yaho' video. 👏
"Geoje yay. After watching that, I watched a lot of Solfa channels. I watched a few. Wow, it was really fun."
In this way, in the AI era, we once again realize that it is necessary to think deeply about how to optimize the user experience, flexibly change the organization, and create new value, beyond the functional aspects of the product.
